I've been handling custom manufacturing parts orders for 8 years. One leads with the lowest unit price. The other leads with the full cost picture.

I'll go through four dimensions, head to head. By the end, you'll know which model fits your project — and when the low-cost route actually makes sense.

The four dimensions:

  • Quote structure — is the number you see the number you pay?
  • Tooling and setup handling — hidden or amortized upfront?
  • Tolerances and quality — where does the saving show up later?
  • Lead-time reliability — who actually picks up the phone when things slip?

Each section gets a clear verdict. Some might surprise you.

Dimension 1: Quote Structure — Unit Price vs. Landed Cost

Low-price-first vendor:

They give you a unit price that looks fantastic. Then come the add-ons. Material surcharge. Heat treatment. Special packaging. By the time a set of parts is done, you're paying 40% over the quoted number and you have no leverage.

I made this mistake on a precision stamping order in 2021. Quoted at $0.18 per piece. Looked way better than our previous vendor. By the time we added material surcharges, deburring, and inspection separately, the final per-piece cost came to $0.24. A 27% jump over quote. We were stuck because the work was already done.

Transparent vendor:

Higher number at first glance. Maybe 15-20% above the low-price vendor. But it's itemized. You see material, labor, tooling amortization, packaging, freight. Every line is a line you can question.

Verdict: Transparent vendor wins — not because they're cheaper. Often they aren't the cheapest. They win because they're predictable. The real number is on page one. That's worth something.

The surprising part: if your order volume is high enough and you've already absorbed the learning curve on a low-price vendor's process, they can be cheaper on paper. But "absorbing the learning curve" usually involves scrap, delays, and a few uncomfortable emails.

Dimension 2: Tooling and Setup Costs — Hidden vs. Amortized

This is where it gets messy.

Low-price-first vendor:

The model often hides tooling costs. It's not on the quote. It's in the unit price — sometimes amortized over an expected run that never gets specified. If you only order one batch, that's fine. If you order 18 months of parts, you're paying tooling multiple times over.

In 2022, we had a plastic injection molding product where the vendor's unit price looked reasonable. We ordered for 18 months. When we finally did the math, we'd paid roughly $1,400 extra in amortized tooling that was never disclosed. The original tooling investment should have been a $3,200 one-time cost. We paid it down through the unit price — for 19 months.

Transparent vendor:

Tooling cost is a separate line. $3,200, upfront. It stings. But you see the amortization math when you stack it against annual volume, and the per-piece cost usually comes out lower than the hidden version.

Verdict: Transparent vendor wins — with one exception. If this is a one-time order you'll never repeat, the hidden model can work out cheaper. In my experience, that scenario is rare. Most custom parts reorder. So: transparent wins.

Dimension 3: Tolerances and Quality — Promised vs. Delivered

This is where the numbers don't lie.

Low-price-first vendor:

They can meet your tolerances in theory. They don't do it consistently. You spec ±0.05 mm. You get ±0.08 mm. Is that good enough? Maybe. But "good enough" cascades into assembly problems that don't show up until later.

2017 was my first year doing this. We ordered 2,000 extension springs from a low-price supplier. Spec was 25 mm free length, ±0.3 mm tolerance. We received parts where roughly 15% measured short. We caught it because one of our line operators noticed the springs were loose in the fixture. Nobody flagged it before that. If he hadn't said something, we'd have paid the invoice and moved on.

I don't have hard data on industry-wide defect rates from low-price vendors. But based on our 8 years of order logs, my sense is that first-article issues affect about 8-12% of shipments. That's anecdotal, not tracked. Take it as a rough signal.

Transparent vendor:

Usually provides a first article inspection report with actual measurements. Not just "passes spec" — actual numbers. Their defect rate is not zero. But you know about problems before they reach your floor.

According to ISO 2768-1 general tolerances, metal stamping and machined parts typically fall within ±0.2 mm to ±0.5 mm for dimensions in the 30-120 mm range, depending on tolerance class. For plastic injection molded products, SPI (Society of the Plastics Industry) tolerance grades matter: Grade 3 (general) allows significantly wider variation than Grade 1 (fine). Worth asking your vendor which grade they quote against.

Verdict: Transparent vendor wins. Not close. The cost difference on unit price gets eaten by one rejected shipment. Or one delayed assembly line.

Dimension 4: Lead-Time Reliability — Who Shows Up When Things Slip

This is the most counterintuitive dimension.

Low-price-first vendor:

They promise faster. They say "no problem, yes, we can." Then they slip. And you find out when the parts don't arrive. Their order book is too crowded, and your order is a small line item.

Q1 2024 — we had a custom sheet metal stamping order that slipped 11 days. The vendor's excuse shifted each time. First it was a tooling issue. Then it was material shortage. Then it was "logistics." We missed a commitment to our own customer. That error cost us the price of the parts plus several very uncomfortable conversations. Not a dollar amount I can easily quantify, but the trust hit was real.

Transparent vendor:

Also promises they can deliver. But they tell you where the bottleneck is. They say "we can hit that date, but here's the risk." They ask about your flexibility, not just their schedule.

Here's the reversal: the transparent vendor often looks slower at first. They ask more questions. They flag risks. They make you decide rather than saying "sure, no problem." The low-price vendor looks faster — right up until the moment they're not, and then they're gone.

Verdict: Transparent vendor wins. Every time. The cost of a missed deadline is not a line item on the quote.

What 8 Years and $23,000 Taught Me

Not every project needs the transparent vendor. But every project needs you to ask the right questions before committing.

Here's my pre-order checklist. It exists because I skipped pieces of it and paid for the lesson:

  1. "What's the total landed cost after tooling amortization?" Not the unit price. The total.
  2. "Is tooling included in the unit price or billed separately?" If they can't answer clearly, that's your answer.
  3. "Can you provide a first article inspection report?" If they hesitate, quality is not their priority.
  4. "What's the worst-case lead time you've had in the past 6 months?" Not the average. The worst.
  5. "If a spec changes mid-run, how do you handle the change order?" Their answer reveals everything about how they'll treat you when things go sideways.

I still work with low-price vendors sometimes. They serve a purpose. But I've stopped expecting their quotes to match their invoices. And I've stopped confusing a low unit price with a low total cost.
