The most expensive tool in your shop isn't the one with the highest price tag. It's the one that fails in the middle of a run, forces a rework, and makes you drive to a supplier at lunch because you can't afford to wait. I'm a procurement manager at a 40-person cabinet shop, and I've tracked every tool order for the last seven years. I care about price. I care about total cost more.
Price is what you pay at checkout. Cost is what you pay when the tool fails, the joint doesn't seat, and the client's call gets returned with bad news.
I've signed purchase orders for cheaper bits because the budget said so. I've also watched those "savings" disappear in 45 minutes of setup. The cheaper option isn't inherently cheap. It's just cheaper on the invoice.
The Freud vs Diablo question is the wrong question
In the shop, I get asked about Freud vs Diablo saw blades all the time. I get it. Both brands make solid blades, and a good comparison is satisfying. But most people start with "which one is cheaper?" That's the wrong starting point.
The useful question is: what does each blade cost per finished part? That includes the purchase price, the time to install it, the cut quality, how long the edge lasts, and what happens when it stops cutting clean. I don't have a lab test. I have purchase orders, a stopwatch, and a rejection pile.
Diablo is not a bad blade. I've used plenty of them. Their glue-line rip blade is genuinely good. But when I looked at our 2023 logs, the Freud glue-line blade held its edge longer in sheet goods with heavy glue lines. Fewer blade changes. Less downtime. For a one-off project, that difference doesn't matter. For a crew cutting panels all day, it pays for itself.
How I calculate TCO
TCO (total cost of ownership) sounds like consultant talk, but it's simple. I track four variables for every significant purchase:
- Base price and expected life
- Setup time per install
- Rework rate in our shop
- Downtime cost per hour
Our loaded labor rate is in the spreadsheet. If a tool needs 20 extra minutes of setup, that's not free. If it produces a 5% rejection rate, that's not "scrap." That's rework labor, material, and sanding time.
For a saw blade, I also add sharpening cost and the labor to change it. If one blade needs sharpening after X hours and another lasts twice as long, the longer-life blade has a lower cost per hour even if the initial purchase price is higher. That math is boring, but it beats guessing.
The lock miter test
Take a Freud lock miter router bit. I didn't want to pay for it. The price made me hesitate. A generic bit was less than half the cost, and a brand name isn't something I can put in a cost justification.
Then we ran 36 door panels. The generic bit cut a joint with the tiniest gap at the top of the profile. We spent two hours adjusting the fence, flipping test pieces, and trying to make the joint invisible. It didn't work. We switched to the Freud lock miter router bit. The first test piece seated perfectly. We finished the run in a third of the time, and I didn't have to fill a single gap.
The Freud bit cost more. The job cost less. That's the whole point.
People think expensive tools are expensive because of marketing. To me, that's backwards. The Freud bit gets a higher price because it reduces setup and rework, and the savings justify the price. The price follows the performance. If it didn't perform, the brand name wouldn't matter.
The same math applies to cabinet hardware
Cabinet hardware is where the TCO mindset gets ignored. Nobody throws a spreadsheet at a cabinet pull. But cheap hardware fails, and failure is not free.
A customer once asked me what size hole to drill for cabinet hardware. That's the right mechanical question, but it's the wrong buying question. If you install a pull with a coating that flakes off, the hole size doesn't matter. You'll be replacing that pull in two years. I'd rather buy an $8 pull, drill the right hole once, and never think about it again.
Before I started tracking this stuff, I would have called myself "budget conscious." In practice, I was just rearranging costs. I'd save $12 on a pull and then spend $20 in gas returning one that didn't fit, or buy a slightly cheaper hinge and spend an hour on a job site with a file making it close right. The word for that is not frugal. It's expensive.
Pocket door locks are a hidden cost trap
Pocket door locks are an even better example. They're small, but they have moving parts. I put a cheap pocket door lock in a bathroom door because I was trying to save $15. By the next year, the latch was sticking. I had to drive over, replace it, and lose a morning. The cheap pocket door lock cost me about $180 in labor and fuel. That's not a story about a bad brand. That's a story about ignoring downtime in a purchase decision.
Storage is part of the cost too
Organization doesn't feel like a tool purchase, but it is. I bought an S2000 26 inch 5-drawer tool chest specifically for router bits and small hardware. It sounds indulgent, but before that, bits got thrown into a drawer and knocked against each other (which, honestly, is how a good edge dies). Chipped edges mean bad cuts and more sharpenings. Now the Freud lock miter bit has a designated spot, and the drawer layout means I don't leave a bit on the bench.
Time spent searching for a tool is time charged to a job. If a $250 chest saves me 20 minutes a week, it pays for itself in less than a year.
But expensive doesn't always mean worth it
Let me be clear. I'm not saying you should buy the most expensive version of everything. I've bought premium tools that didn't earn their premium in our workflow. A tool that sits in the drawer because it's too nice to use is not a smart purchase.
What I am saying is that "which one is cheaper?" is a small part of the decision. The real question is "which one has the lowest cost per successful outcome?" Those are different questions, and I'd argue the second one is the only one that matters for a shop.
When this doesn't apply
I can only speak to our context: a mid-size cabinet shop with repeat production runs. If you're a hobbyist building one piece every few months, the math shifts. Your time has value, but the volume isn't there to make "fifty dollars more for less setup" pay off. Buy the blade that fits your budget and spend your energy on technique. That's a perfectly rational decision.
Back to the saw blade debate
So the next time someone asks which saw blade is better, I'm going to ask them what "better" means. Better on the first cut? Better after 100 cuts? Better at the end of the month when the sharpening bill arrives?
In our shop, Freud and Diablo both have a place. I'm not going to tell you to throw out one brand. What I will tell you is to stop comparing prices and start comparing total cost.
Price is a number. Cost is a decision.
If the cheaper blade lets you finish the job on time, buy it. If a more expensive bit saves you from rerunning 20 doors, don't pretend you can't afford it. That's not a luxury. That's accounting.
The next time you're standing in front of the blade display, try the exercise. Take the price difference and multiply it by how many times you expect to use the tool. Then multiply the cheap option's likely failure cost by the same number. If the expensive option still loses, buy the cheap one. If it wins, don't let the sticker shock make the decision for you.
