The repeated impact made the collet tighter and the bit harder to remove. The remove-the-battery-first rule would have saved me a trip to the repair bench.

If the broken piece is sticking out, grab it with locking pliers and turn counterclockwise. If it's flush, see if the collet sleeve can be pulled forward. On many impact drivers, the collet is held by a snap ring, and you can pull the whole assembly off to push the bit out from the rear. If you're not sure, check the manufacturer's manual. I want to say the broken bit was a 2-inch Phillips, but don't quote me on that. The point is to take the tool apart in the direction the manual shows, not to jam a punch in at an angle.

Another option: tap the collet housing with a brass punch and a small hammer. The vibration often loosens a stuck hex bit. Avoid using the impact setting while the bit is jammed. I had a tool returned with a mangled collet housing because someone kept hitting the trigger and the bit worked its way sideways. During a safety audit, we would pull that modified driver because OSHA 1910.242(a) requires tools to be maintained in safe condition and used only for their intended purpose. That was an immediate red tag.

What do you check first when a new router bit comes in?

Shank diameter and runout at the cutting tip. The shank diameter is simple, but as of April 2025, I still see undersized shanks on budget bits. The runout check is where the real surprises hide. I put the bit in a collet and run a dial indicator against the cutting tip. If the reading at the tip is above 0.001 inch, the bit may cut rough no matter how sharp the carbide is.
